Managing at Scale

Who this is for
Senior leaders whose scope has grown faster than the systems around them.
They are responsible for larger teams, more functions, or bigger business outcomes, but too much still depends on them personally to keep things moving.
This shows up as:
too many decisions still routing through them
constant escalation across teams
a leadership bench that is not fully ready yet
unclear decision ownership across the organization
a team that slows down or loses alignment when they step back
exhaustion, burnout, or resentment from carrying too much for too long
At a certain point, the issue is not effort. The system hasn’t evolved to support the level of scale the role now requires.
What I see
A lot of senior leaders take on more scope but are still doing some version of the same job.
They are still the backstop. Still the integrator. Still the person people wait for when something gets hard, messy, or cross-functional.
That can work for a while. Then it starts to break.
Decisions slow down. Escalations pile up. The team does not build the muscle it needs. The organization gets bigger, but it does not truly scale.
Usually the issue is not capability. It is that too much still depends on one person.
My Approach
I have seen this from the inside while leading large, complex organizations at Google and Adobe in systems involving thousands of people. This is not theoretical for me. I work with leaders to build the systems that allow them to scale.
That usually includes:
getting clear on what they actually need to own
strengthening the leadership bench around them
tightening how work moves through the organization
reducing duplication, drag, and unnecessary dependence on them
A big part of the work is pressure-testing where they do not yet feel comfortable letting go, understanding why, and helping them make that shift anyway.
This is not about becoming hands-off. It is about building an organization that can move, decide, and deliver at a high level without everything running through one person.
